Founding cohort applications open
The consulting operating system

Run your consultancy like a software company.

ConsultancyOS encodes your firm's intellectual property into AI agents that deliver client work, run your operations, and scale margin without scaling headcount.

The platform

Methodology lives in heads and slides. We move it into agents.

The senior consultants who carry your firm's IP are also its bottleneck. ConsultancyOS encodes that IP into structured AI agents that deliver client work, capture insights, and run your operations. Your seniors get leveraged. Your juniors deliver senior quality. The firm gets a system.

Today
  • Senior consultants are the bottleneck on every engagement
  • Methodology lives in slide decks and tribal knowledge
  • Margin compresses as scope and complexity grow
  • Juniors deliver junior quality, and the client notices
  • When a partner resigns, the practice walks out with them
  • AI is bolted on. ChatGPT in the side panel. No control. No audit.
With ConsultancyOS
  • Agents deliver the first 60 percent of every deliverable
  • Methodology is encoded, versioned, governed
  • Margin expands as the firm scales
  • Juniors ship senior quality, reviewed by your seniors
  • IP belongs to the firm, not to the people
  • AI is the delivery layer. Trained on your IP. Auditable. Yours.
The method

The IP Encoding System.

A four phase methodology that turns the firm's tribal knowledge into structured, governed AI agents. Most platforms hand you AI. We give you your AI.

First three agents in two weeks. Time to first deliverable, 30 days. Implementation is a service, not a project.

  1. 01

    IP audit

We map the methodology that already lives in the firm. Engagements, playbooks, templates, decks, the things senior consultants do on autopilot. We name the IP that is worth encoding first.

    • · Methodology map
    • · Agent shortlist
    • · Encoding roadmap
  2. 02

    Watch Me Do It interviews

We sit with your senior operators while they work. We capture how they actually deliver, not how the slide deck says they do. This is where the tribal knowledge becomes structured.

    • · Recorded sessions
    • · Structured transcripts
    • · Decision trees
  3. 03

    Agent design and prompt encoding

We translate the structure into agents with your guardrails, your governance, and your style. Outputs match the firm's voice. Reviews are auditable. Outputs are versioned.

    • · Agent specifications
    • · Prompt architecture
    • · Review workflow
  4. 04

    Pilot, validate, scale

We run the agents on live engagements alongside your team. We measure time saved, margin impact, and quality. Then we hand the system over and scale it across the practice.

    • · Pilot results
    • · Margin report
    • · Scale plan
The IP, made operational

Your methodology, encoded into the platform.

Two surfaces make the firm's IP operational. Method Playbooks codify how engagements are delivered, step by step, with templates, agents, and checkpoints. Method Process makes those steps executable inside the project, so the delivery team runs the firm's method, not their own version of it.

This is the moat. The IP stops living in slide decks and senior consultants' heads. It lives in the system that runs the work.

Method Playbooks
Method Playbooks.
The firm's delivery playbooks, phase by phase. Templates, agents, checkpoints, deliverables. The encoded IP.
Method Process
Method Process in flight.
The playbook running inside a live engagement. The team executes the firm's method by default, not by hope.
Inside the platform

Twelve surfaces. Same system underneath.

The screens below come straight from the live platform. The Executive layer rolls up to the CEO. The Delivery view shows margin on every engagement. The Forecasting module lifts the firm out of Sunday night spreadsheets. The partner network is instrumented. Each surface speaks to a different operator. They all read from the same source of truth.

Executive
The firm in one screen.
WIP, twelve week forecast, cashflow, project health, team utilisation, client health, billable hours. The CEO view refreshed live.
Delivery
Margin and schedule, per engagement.
Services revenue, gross margin, effective bill rate, realisation, budget consumed. Tabs for budget, burndown, sprints, baselines, gantt, risks.
Executive
Profit First on the firm's books.
Allocation runs, CAPs against Actual against TAPs, owner's comp, OpEx ceiling, quarterly Profit distribution. The discipline that fixes everything else.
Time and billing
Time, expenses, invoice. One flow.
Timer, weekly timesheet, hierarchical rates at global, client, and project level. Time entries flow into invoices and Xero with full audit.
Delivery
Every engagement on one board.
Kanban across phases. Drag to move stage. Status, health, and partner ownership all visible without opening a single project.
Capacity
Eight weeks of capacity at a glance.
Hard, soft, and sales pipeline allocation. Overallocation flags. Bench by accident becomes bench you plan for.
Forecasting
The forecast that runs the firm.
Pipeline times confidence plus retainer rollover plus utilisation at rate. The forecast becomes a button, not a Sunday night.
Forecasting
Utilisation, eight weeks out.
Target versus actual, per person, per practice. The leading indicator no spreadsheet ever caught in time.
Deal Relay
The partner network, instrumented.
Partners, introductions, deals, target accounts, commissions, reciprocity. Track every deal from intro to invoice. Pay the right partner every time.
Client Health
Client health, every week.
Status, sentiment, scope, schedule, margin. The early warning system that catches a slipping client before the QBR.
People
Who can do what, at what level.
Capability by person, certification by track, gaps by practice. Staff the engagement the firm actually has, not the one you wish you had.
Reporting
The reports leadership actually opens.
Operational, financial, client, partner. On demand or scheduled. The board pack writes itself.
The platform

One platform. Every system the firm needs.

ConsultancyOS is not a project tracker with an AI tab. It is the operating system that runs the firm. Delivery, margin, capacity, partner network, recruitment, marketing, governance, and the IP encoding engine that ties it all together.

01
Delivery

Projects, phases, milestones, sprints, risk.

Every engagement runs on a hierarchical structure: Projects with Phases, Milestones, Tasks with dependencies and subtasks, Sprints, and ProjectRisks. Health Reports score every project on client, scope, schedule, and overall. Traffic lit. Auto refreshed. Baselines preserved so slips are visible against the original plan.

  • ·Phase, milestone, task, dependency, subtask hierarchy
  • ·Sprints for iterative delivery
  • ·Health reports with trend lines
  • ·Project baselines locked at kick off
  • ·Project risk register
  • ·Templates seeded from your best engagements
02
Time and billing

Time, invoices, retainers, rates, Xero.

Timer, weekly timesheet, copy week, submit, review, approve. Time entries flow into invoices through hierarchical billing rates at global, client, and project level. Multiple billing models including T&M, fixed price, retainer with rollover, and non billable. Two way Xero sync with full audit trail.

  • ·Timer plus weekly timesheet
  • ·Hierarchical rate resolution
  • ·Retainers with rollover and overage rules
  • ·Invoice generation from approved time
  • ·Aged receivables view
  • ·Xero connect, sync, disconnect, status
03
Resource and capacity

Forecasting, bench, roll offs, skills matrix.

Allocate people across hard, soft, and sales pipeline. See overallocation, underutilisation, and bench risk before it hits cash. Skills matrix tracks named skills and gaps across the team. Resource requests route to staffing leads with skill matching. Auto schedule run suggests allocation moves.

  • ·Hard, soft, sales pipeline allocation types
  • ·Bench view with utilisation forecast
  • ·Roll off view to spot upcoming gaps
  • ·Skills matrix with categories and gaps
  • ·Resource requests with skill matching
  • ·Auto schedule runs
04
Playbook the IP Encoding System

Turn methodology into agents.

Capture the firm's method as structured Processes with Steps and Media. Each Playbook has versioned Phases and a review workflow. Projects spin up from a Playbook in seconds. AI agents inherit the encoded method, so every engagement starts from the firm's best work, not a blank page.

  • ·Playbook with versioned phases
  • ·Process and step capture with media
  • ·Review workflow before publish
  • ·Project from playbook in one click
  • ·Task templates and status sets
  • ·Agent layer trained on the encoded method
05
Profit First

Run Profit First on the firm's books.

Twice monthly allocation runs. Type the income, see the four transfer amounts split by Profit, Owners Comp, Tax, and OpEx. Tick the transfers off as the bank does them. Confirm the run. Instant Assessment shows CAPs vs Actual vs TAPs per bucket. Quarterly Profit distributions split to recipient owners.

  • ·Allocation runs with immutable journal
  • ·CAPs, TAPs, Instant Assessment chart
  • ·Sanity check vs paid invoices
  • ·Quarterly Profit distribution flow
  • ·Reminder cron on allocation days
  • ·Module gated per tenant
06
Deal Relay

Your partner network, instrumented.

Partners, partner contacts, partner relationships. Track deals, introductions, target accounts, reciprocity metrics, and commissions. Relay activity feed keeps every partner moment visible. Commission ledger ties revenue to the partner who sourced it. Built for the firms that win as ecosystems, not islands.

  • ·Partner directory with contacts and relationships
  • ·Deal pipeline shared with partners
  • ·Introductions logged both ways
  • ·Reciprocity metrics so it stays balanced
  • ·Commission agreements and ledger
  • ·Target account orchestration
07
Recruitment and contractors

ATS, placements, contractor timesheets.

Integrations and governance

Plugs into the stack the firm already runs on.

ConsultancyOS connects to Xero for accounting, Microsoft 365 for email and calendar through Graph, Microsoft Teams for notifications and channels, GoHighLevel for the firm's CRM motion, and DocuSign for signatures. The agent layer talks to all of them through one governance plane.

Accounting
Xero
Two way invoice and contact sync, audit log of every push
Identity and mail
Microsoft 365
Graph subscriptions, calendar, Outlook sync, mailbox events
Comms
Microsoft Teams
Webhook notifications into firm and project channels
Signatures
DocuSign

CRM and outbound
Open CRM
Bring your own CRM through standard webhooks and APIs
Webhooks
Integration destinations
Outbound webhooks with SSRF protection for any system
Multi tenant

Tenant isolation on every query.

Every read and every write is scoped to the firm. Cross tenant access is impossible by design. The audit log records every mutation with actor, target, and diff. Tenant ownership is verified through parent relations even for indirect models.

Security

Operator grade by default.

Passwords hashed with bcrypt at 12 rounds. Password reset uses 48 byte tokens with one hour expiry and anti enumeration responses. Rate limiting on public and mutation endpoints. HSTS, X Frame Options, CSP, Referrer Policy enforced in middleware on every request.

Governance

Workflow engine with guardrails.

Event driven automation with conditional logic. BLOCKED_FIELDS prevent role and password modifications. ALLOWED_CONTEXT_FIELDS prevent prototype pollution. SSRF validation on every webhook URL. Document uploads enforce MIME allowlist and 100MB ceiling.

Release rhythm

The platform is built. We onboard in waves.

ConsultancyOS is production grade. Every module in the platform section is built and deployed. We onboard founding cohort firms in waves so each firm gets founder led onboarding and a real implementation, not a self serve trial. Cohort 1 begins live testing this week.

Built by an operator

The frameworks come first. The software runs on top.

ConsultancyOS is built by Ian Markram, founder of Loading Growth. Over the last ten years Ian has coached more than 150 IT services and consulting firm owners. He has personally guided six of those firms to successful exits with combined exit value over USD 230M. Outstanding returns for the founders and investors who backed his programmes.

The methodology underneath ConsultancyOS comes straight from the field. The 9 Levers framework. The Everest Track programme with three tiers: Basecamp, Ascent, Summit. The Everest Tribe peer community. The Founder Reset deep coaching practice. The IT Mastermind Talks podcast. All of it now encoded into the operating system.

ConsultancyOS is not a software company that decided to sell to consultants. It is a coach who has guided six IT services firms to USD 230M of exits deciding to build the system every firm wished they had.

Loading Growth

Coaching practice for IT services firm owners. The frameworks ConsultancyOS encodes.

Everest Track

Three tier growth programme. Basecamp, Ascent, Summit. Matched to the size and complexity of the firm.

IT Mastermind Talks

Podcast with IT services founders and operators on what it really takes to scale.

The IT VA

Marketing and virtual assistant team. The outbound and onboarding engine for partner firms.

Why now

Consulting is being rebuilt. The firm with the best operating system wins.

Clients now expect global SI quality at boutique prices. Senior consultants are scarce, expensive, and impossible to clone. The firms that encode their IP into a system will compound. The firms that hire their way out will compress.

Belief shift

Consulting quality requires senior humans.

Consulting quality requires encoded IP.

Belief shift

AI is a productivity tool to bolt on.

AI is the delivery layer of the firm.

Belief shift

Scale means hiring.

Scale means systems.

Belief shift

Big firms win because they are big.

Big firms win because they are systematised. We can be too.

Who it is for

Built for the firms competing with the global SIs.

IT services, technology consulting, business and management consulting. 5 to 100 staff. Sweet spot between 15 and 60. Founder led or partner led. Project plus retainer revenue. Already losing the occasional deal to a logo with worse capability.

15 to 60 staff

IT services firms and SIs

Delivering SAP, ServiceNow, Salesforce, Microsoft, cyber, data, AI advisory, cloud, change. Project plus retainer revenue. Founder led or partner led.

10 to 80 staff

Boutique consultancies

Strategy, transformation, change, advisory. Strong IP that lives in three or four senior heads. Wants to productise without losing the boutique edge.

Founding to 50 staff

AI native consultancies

Delivering AI strategy, agents, automation, MLOps. Building a productised offer alongside services. Wants the operating system to ship faster.

Best fit
  • · Firms that want recurring revenue, not just bigger headcount
  • · Founders and partners ready to systematise delivery
  • · Teams already losing margin to spreadsheets and tribal knowledge
  • · Firms with strong IP that lives in two or three people
Not the right fit
  • · Solo operators with no team and no clients yet
  • · Firms with no appetite to change how they deliver
  • · Pure software product companies with no services line
  • · Firms looking for a free, light, ungated tool
Questions

Common questions before requesting access.

IT services and consulting firms between 5 and 100 staff. Sweet spot between 15 and 60. Founder led or partner led. Delivering SAP, ServiceNow, Salesforce, Microsoft, cyber, data, AI, cloud, strategy or transformation work.

Not publicly. We are accepting applications for the founding cohort. Selected firms get founder led onboarding, founding cohort pricing locked in for life, and direct influence on the roadmap.

The platform is built and deployed in production. Cohort 1 begins live testing this week. We onboard in three waves so every firm gets founder led implementation, not a self serve trial. Your wave is confirmed when we make the offer. Waves do not gate features. They gate the speed of onboarding.

You will get a confirmation immediately. We review every application. If there is a strong fit we book a 30 minute qualification call. From there we run an IP audit and propose your first three agents.

First three agents in two weeks. Time to first deliverable, 30 days. Implementation is a service, not a project. We come to you, run the workshops, and ship.

That is exactly why we built the IP Encoding System. Specialised IP is the most valuable to encode and the hardest to copy. We have done it for SAP security, Salesforce, ServiceNow, and managed cyber.

Consultants reject tools that add admin. They adopt tools that remove it. Our agents do the first 60 percent of every deliverable. They remove grunt work from the consultant, not the consultant from the work.

They will. They already use it. The question is whether you charge for the value of the outcome or discount because you used AI to deliver it. Our positioning support helps you charge confidently.

PSA tools manage time and resourcing. They do not deliver work. ConsultancyOS adds the agent layer that PSAs were never built to support. We operate plus deliver in one platform.

Multi tenant isolation. Encryption in transit and at rest. Role based access. Audit logging. Rate limiting. Your IP, your governance, your data. SOC 2 work is underway.

Pricing is set by firm size and modules used. Founding cohort firms lock in founding cohort pricing for life. We quote during the qualification call.

Founding cohort. Selected firms only.

Encode your IP. Compress your delivery. Scale margin, not headcount.

Firms in the founding cohort get founder led onboarding, founding cohort pricing locked in for life, and direct influence on the roadmap. We open public availability later.

Applications reviewed weekly. We respond to every submission.
