The IP Encoding System in four phases.

How to take the method that lives in your senior consultants' heads and put it into a system that delivers in their voice.

Every consulting firm has IP. Most firms cannot show you where it is. The IP Encoding System is the method we use to make it visible, structured, and runnable by agents.

It runs in four phases. We do not rush them and we do not skip them. The system fails when you try.

Phase one. IP audit.

We map the methodology that already lives in the firm. Engagements, playbooks, templates, decks, the things senior consultants do on autopilot. We name the IP that is worth encoding first. Specialised IP wins this phase. Generic IP loses it.

Output: a methodology map. An agent shortlist. A two page encoding roadmap with priorities.

Phase two. Watch Me Do It interviews.

We sit with your senior operators while they work. We capture how they actually deliver, not how the slide deck says they do. The decision tree. The question they ask first. The variables they weigh. The fallback they reach for when the obvious answer does not fit.

This phase is where the magic happens and where it is most often skipped. Documents are not method. Watching is.

Output: recorded sessions, structured transcripts, decision trees. The seniors see their own method written down properly for the first time in their career.

Phase three. Agent design and prompt encoding.

We translate the structure into agents with your guardrails, your governance, and your style. Outputs match the firm's voice. Reviews are auditable. Outputs are versioned. The first agent ships before phase three ends.

Output: agent specifications, prompt architecture, review workflow, three live agents.

Phase four. Pilot, validate, scale.

We run the agents on live engagements alongside your team. We measure time saved, margin impact, and quality. Then we hand the system over and scale it across the practice.

Output: pilot results, margin report, scale plan. The firm now runs on encoded IP.

What we have learned across two hundred firms.

Three things show up in every successful encoding.

The seniors come around. They start skeptical. They end as the strongest advocates. Watching their own method made auditable changes how they see the firm.

The juniors lift fast. Within four weeks the juniors are shipping work that looks like the senior wrote it. The senior reviews, shapes, signs. The output goes up. The drift goes down.

The margin holds. The fear is always that AI commoditises the work. The opposite happens. Encoded firms hold premium pricing because they ship faster and better.
